Independent strategic study. It is not an engagement commissioned, approved or endorsed by the company named: it is built on public information to demonstrate the method and the depth of reasoning we bring into a real engagement. Internal data, primary demand, industrial feasibility and regulatory checks remain to be validated.

Independent study · Energy drink · Phase 0

Energy where the can does not fit.

The question: how do you extend a brand built entirely on a single format, without touching that format and without diluting its equity?

Red Bull sells 13.97 billion cans across 178 countries. But the can carries explicit frictions — it must be opened, drunk at once, it is not discreet, it does not fit a pocket. Pocket is a solid, portable format for the occasions the can does not cover: the meeting, the stage, the flight, the waiting room. The study tests its incrementality, economics, brand architecture and validation plan.

The work behind it

What was actually built

Thirteen numbered documents read in sequence: from the factual base on the group to the Monte Carlo simulation that sizes the prize.

13numbered documents, each carrying an explicit decision level
1Executive Brief: the entire case on one page for the board
22risks mapped across 6 categories, with P×I, mitigation and residual risk
4validation gates with experiment, cost, KPI, threshold and decision
1bear/base/bull scenario model in .xlsx with Monte Carlo and sensitivity
6prototype explorations of the dispenser system, form and visual codes

The portrait

A group that has already won its category

Before proposing anything, you need to understand what the group is today: a €12.2 billion group, global number one in its category, with a marketing and distribution machine nobody replicates. In that condition growth does not come from a better product, but from a new occasion of use.

The thesis

Not one more product: one more occasion

The product recommendation is a hard candy with a soft centre, ~40 mg of caffeine per piece — two pieces equal one can — sugar-free, with a dedicated soft-chew line for the performer segment. The vehicle is a slim refillable dispenser, flanked by refills and a trial format. The recommended brand architecture is an endorsed sub-brand: it inherits the equity without putting the can into question.

The prepared decision

What we would ask the board

Approve a seed-and-scale pilot on the endorsed sub-brand, starting from the channels where the can is structurally weak — not from mass retail.

Distribution, not product, is the real bottleneck: the sequencing exists to test demand where the can does not compete with itself. Every gate carries an experiment, a cost, a KPI, a threshold and a decision written before it starts.

Gate 0 · regulatory and formulation

Caffeine, food law, prototype

Verification of caffeine limits and food regulation in target markets, formulation prototype and internal sensory testing.

KILL if regulatory limits prevent the 2-pieces-equal-1-can dosage in priority markets.

Gate 1 · demand and price

Willingness to pay

Price testing and conjoint on the dispenser+refill system, with measured repurchase intent.

KILL if the accessible premium does not hold the assumed price per piece.

Gate 2 · channel

Pilot in channels weak for the can

Controlled sell-in where the can does not fit: planes, offices, gyms, travel retail. Rotation and repurchase measured.

KILL if repurchase does not confirm the razor-and-blades logic of the refill.

Gate 3 · scale

Capital allocation

Scale nationally and into export only if field unit economics land inside the model's base scenario.

GO only if real data confirms the scenario distribution, not the thesis alone.

The downside

Where this venture can break

The full register counts 22 risks. These are the three that can close the file on their own.

01

Cannibalising the can

If the solid format replaces existing consumption instead of adding to it, incremental value evaporates. Containment: source-of-volume modelling and measurement by occasion, not by channel.

02

The caffeine regulatory wall

Caffeine limits and food rules vary by market and can make the recommended dosage unworkable. Containment: a regulatory Gate 0 before any investment.

03

Distribution, not product

The group's distribution machine is tuned to the chilled can: the pocket format lives on a different shelf. Containment: seed-and-scale in channels where the can is weak.

Method & provenance

What is evidence, what is inference

Document 12 holds an explicit ledger of facts, inferences and hypotheses. No number is presented as certain when it is not.

  • Group data (revenue, cans, countries) comes from public communications and is dated at source.
  • Prices, dosages and margins are scenario assumptions built on category benchmarks, not confirmed price lists.
  • Incrementality is the output of a source-of-volume model: an inference to be tested, not a measured fact.
  • The validation plan pre-registers thresholds and stop criteria, so results cannot be reinterpreted after the fact.
  • No internal company data was used: the study is built entirely on public information.

End-to-end path

How you extend a category without touching the product that defines it.

Five phases to add one usage occasion to a brand that cannot afford a format mistake.

The decision made

Rule out any change to the can from the start: the perimeter is the occasion, not the core product.

What was delivered

  • Perimeter and self-imposed constraints
  • Decision question on the pocket occasion

Turning point

The declared constraint protected the most valuable asset and made the proposal debatable internally.

Open risk

A new format can still cannibalise the can's occasion.

The full case is available end to end.
