Independent strategic study. It is not an engagement commissioned, approved or endorsed by the company named: it is built on public information to demonstrate the method and the depth of reasoning we bring into a real engagement. Internal data, primary demand, industrial feasibility and regulatory checks remain to be validated.

Independent study · Premium coffee · Phase 0

Coffee, when you cannot drink it.

The question: can a coffee house extend its ritual into a solid format without turning into a confectionery brand?

illycaffè is a roughly €700 million house that built its value on an exact promise: one blend, one precise ritual, one recognisable aesthetic. Espresso Bites carries that ritual into the occasions where the cup is unavailable — the flight, the meeting, the commute — using coffee as matter, not as an added flavour.

The work behind it

What was actually built

Seven documents plus an executive synthesis: the full chain from brand analysis to business case and stop criteria.

7numbered documents plus an executive synthesis for the board
1brand architecture analysis with options and a reasoned recommendation
1unit economics model with pricing, margins and break-even thresholds
4validation gates with experiment, KPI, threshold and kill criterion
3priority use occasions mapped against the frictions of the cup
1explicit ledger of facts, inferences and hypotheses to validate

The portrait

A brand that is worth what it refuses

The house is one of the few coffee brands whose value comes from discipline: a single blend, declared quality standards, a visual identity stable for decades. Any extension that reads as a concession to the mass market destroys more value than it creates. That constraint governs the entire study.

Retail + Ho.Re.Ca.

The two channels that define price perception

Consistency

The dominant constraint: the extension cannot contradict the ritual

The thesis

Extend the ritual, not the catalogue

Espresso Bites is not a coffee sweet: it is coffee in solid form, calibrated to return the intensity of an espresso at a moment when the cup is impossible. The architecture recommendation is a house-endorsed line, distributed first through the channels that already hold the ritual — own retail, travel, selected Ho.Re.Ca. — and only later into mass retail.

Solid

Coffee as matter, not as flavour added to a sweet

Endorsed

Endorsed line: equity stays anchored to the parent house

Occasions

Flight, meeting, commute: where the cup cannot go

Own channels

First the channels that hold the ritual, then mass retail

The library

The project's documents

Each document closes one question and opens the next: the sequence is the argument.

  1. 01

    Strategic Snapshot of the Company

Identity, portfolio, channels and competitive positioning: the factual base everything else rests on.

  2. 02

    Market Insight & Use Occasions

The frictions of the cup and the occasions where a solid format is the only possible form of the ritual.

    Executive Synthesis

The whole case condensed for a board decision: thesis, numbers, risks, ask.

    1-page brief

The prepared decision

What we would ask the board

Approve a controlled-distribution pilot in own channels and travel retail, with industrial investment deferred until the second gate is cleared.

The pilot's purpose is not to sell volume: it is to verify that the consumer recognises the product as the house's and not as a coffee sweet. If that recognition does not appear, no later volume will produce it.

Gate 0 · brand consistency

Is the product recognised as the house's?

Qualitative and sensory testing with the house's existing consumers, measuring perceived consistency and dilution risk.

KILL if the product is perceived as confectionery rather than an extension of the ritual.

Gate 1 · willingness to pay

The premium holds

Price testing in own channels, measuring repurchase at full price with no promotion.

KILL if the premium price does not hold outside promotion.

Gate 2 · channel

Rotation in travel and own retail

Controlled distribution with rotation, repurchase and coffee cannibalisation monitored separately.

KILL if rotation depends on shelf placement rather than demand.

Gate 3 · industrialisation

Investment and scale

Industrial investment and mass retail entry only with field-confirmed unit economics.

GO only if real margins confirm the model's base scenario.

The downside

Where this venture can break

Three risks can close the file regardless of volume.

01

Equity dilution

A product read as a sweet erodes the discipline that gives the brand its value. Containment: Gate 0 on perceived consistency, before any industrial investment.

02

The price that fails outside own channels

In mass retail the comparison is with confectionery, not coffee: the premium can collapse. Containment: channel sequencing that defers mass retail.

03

Cannibalising coffee

If Bites replaces cups instead of covering uncovered occasions, incremental value disappears. Containment: separate measurement by occasion during the pilot.

Method & provenance

What is evidence, what is inference

The study explicitly separates what is documented from what is assumed. No number is presented as certain when it is not.

  • Company data comes from public communications and filings, and is dated at source.
  • Prices, margins and volumes are scenarios modelled on category benchmarks, not confirmed price lists.
  • The incrementality of the use occasions is an inference to be tested in the pilot, not a measured fact.
  • Kill thresholds are recorded before the experiment, so results cannot be reinterpreted afterwards.
  • No internal company data was used: the study is built on public information and is neither commissioned nor endorsed by the company named.

End-to-end path

From ritual to pocket object: how the extension was built.

The path that moves a liquid ritual into a solid format without devaluing the brand.

The decision made

Define the risk as symbolic before commercial: the espresso ritual is the asset not to damage.

What was delivered

  • Perimeter and decision question
  • Map of the ritual's symbolic value

Turning point

Protecting the ritual became a design constraint, not a communication theme.

Open risk

A sweet product can read as derivative and lower premium perception.

The full case is available end to end.

The hand-off hub holds the documents, the executive synthesis and the validation plan, in the exact form in which they would be delivered.
